"10X" easier than "2X"?

How to achieve "10X growth" by focusing on the 20%

【Book introduction】

↓↓↓

1. Book Overview

  • Title10X Growth
  • Author: Dan Sullivan and Benjamin Hardy
  • Key PointsThis book presents the idea that aiming for "10x growth" is actually "simpler and easier" than aiming for "2x growth." When aiming for 2x growth, the mindset tends to be "increase your current activity level."
  • The reason why aiming for 10x growth is simpler is because it forces you to focus on the "limited 20%" of activities that you truly should be doing, which in turn simplifies things. The methods are naturally refined, and unnecessary activities are eliminated. Thus, it turns out that "improving quality" to achieve a large increase is actually easier than "doubling the amount of work."

2. The difference between 2X Growth and 10X Growth

2X Growth

    • This is the so-called "linear (incremental) growth."
    • It involves gradually increasing by adding small techniques or making incremental changes, leading to a steady doubling.
Since many people aim for "average goals" and face high competition, this path can actually be more challenging.
  1. 10X Growth

    • This is "exponential growth".
    • You focus intensely on the 20% of activities where you can truly excel (according to the Pareto principle), while delegating, outsourcing, or handing over the remaining 80% to a team.
    • To achieve 10x growth, you must boldly change something; thus, the "things you can do" become fewer but more essential, making it simpler in the end.
    • There is less competition, so aiming for "10x growth" can actually be easier than aiming for "2x growth."

Image:Horse drawn carriage vs. Automobile

  • 2x growth feels like pushing a horse-drawn carriage to its maximum, moving forward bit by bit.
  • 10x growth is like discarding the horse-drawn carriage entirely and introducing the automobile (a completely new system), resulting in a dramatic leap forward with the same amount of effort.

3. Foundational Mindset for 10X growth

3-1. Quality over Quantity

  • Invest all your effort into the important 20% → From there, 80% of your results will follow (Pareto principle).
  • Example: Global YouTuber MrBeast says, "10-20% of effort can produce 4-10 times the results."

3-2. Commit to what you love and excel

  • Achieving 10x growth is difficult without focusing on activities that you truly love and are good at.
  • It's OK to want something simply because you do. The key is to set goals based on your own desires, without making excuses to others.

While "2x growth" can be achieved by continuing with current methods, aiming for "10x growth" allows you to let go of actions, relationships, and strategies that are fundamentally unhelpful.

4. Four Ideas necessary for 10X growth

  1. Reflect on Past Experiences

    • You may have already experienced "10x growth" multiple times (e.g., learning Japanese from scratch, advancing your work skills).
    • By appropriately evaluating your past, you can feel the "growth" you've achieved and feel more confident about the next 10x leap.
  2. Focus on "Harvest" not the "Gap"

    • Gap = A perspective that compares ideals with reality and leads to disappointment.
    • Harvest (Gain) = A perspective that compares your past self with your present self, appreciating and evaluating your growth.
    • Create a habit of reflecting on "three good things from today" can be effective in focusing on your progress.
  3. Consider the Application Function

    • Clarify "What abilities do I want to improve?" and "How will I measure my growth and success?"
    • As the saying goes, "The most terrifying and courageous act is to become yourself", it's essential, though often intimidating, to define the direction you truly want to pursue.
  4. Write a Dream Cheque

    • Follow the example of actor Jim Carrey, who wrote himself a check for $10 million for his movie fees five years later.
    • In otherwords, set a "goal that excites you".
    • Then consider "How can I provide that value?" "What unique abilities do I need?" to reverse-engineer concrete actions.

5. Practical guide:Time management for 10X growth

5-1. How to Perceive Time: "Chronos" vs. "Kairos"

  • Chronos: The "quantitative" time marked by the ticking of the clock.
  • Kairos: The "qualitative" time where you're immersed and in a flow state.
  • → To achieve 10x growth, the key is to increase the amount of "Kairos (flow state)" time.

5-2. Divide the year into"3 types of time"

  1. Free Days
    • Completely disconnect from work for recovery and refreshment (active breaks like exercise, meditation, reading, etc.).
    •  A bold suggestion is to aim for around 180 days of such breaks.
  2. Focus Days
    • Focus solely on your "core work (the 20% of activities that matter most)."
    • Leave smaller tasks and meetings for another day.
  3. Buffer Days
    • Use these days to handle tasks or adjustments that spilled over from focus days.

5-3. Switching On and Off during the day

  • When work is done, switch off from work mode and engage in "active recovery" (spending time with family, hobbies, getting proper sleep, etc.).
  • Don't work endlessly—recovery is the source of high-quality work.

6. Other keywords

  •  4 C's (Commitment, Courage,Competence, Confidence)
    • Commit to a standard that exceeds your current abilities and confidence → This commitment generates courage, which leads to new abilities and ultimately builds confidence.
  • Focus on "Who" instead of "How"
    • The key to 10x growth is not "How do I do it?" but "Who do I do it with?"
    • Focus on your 20%, and delegate the remaining 80% to those who are better suited for it.
  • 4 Steps for Leaders to Drive 10x Growth in Organizations
    • The latter part of the book explains key points for leading an entire company or team toward 10x growth.
  1. Set a 10x Vision and Redefine "Common Sense"
  2. Focus Resources on the "Core 20%" of Organizational Results and Let Go of the Remaining 80%
  3. Create Major Moves by Combining External Collaboration with Team Members' Internal Motivation
  4. Make Everything "Visible" and Use High-Speed PDCA (Plan-Do-Check-Act) to Continuously Challenge

By consistently implementing these four steps, an organization will achieve continuous 10x growth, and leaders will gain the driving force to turn the impossible into possible.

7. Learning and Action Plan (example)

  1. Reflect on the Past and Focus on "Harvest"
Recognize that you've likely experienced 10x growth in the past. Acknowledge your growth first.

  2. Write a Dream Cheque
Write down goals that excite you. Consider what value you need to provide in order for others to see these goals as a "bargain."

  3. Focus on the 20% of Work by Setting Aside Dedicated Time
Consolidate meetings into one day, and dedicate other days to development and strategic planning. Create a balance and prioritize.

  4. Read Full Power (by the Author)
A separate work by author Benjamin Hardy. This book is deeply connected with the ideas in this one.

Summary

To summarize "Full Power"

Rough Book Summary

Main Argument of the Book:

  • "Full Power" is not about willpower, but about creating the right environment.
The core of growth is the cycle of "taking on strong stress" → "recovering through rest."
→ "Growth happens during the recovery period after stress."

Tips for Creating the Right Environment:

  1. On (High Stress) Environment:

    • Create a forced "do-or-die" feeling through deadlines and expectations.
    • Join expensive programs, remove distractions like smartphones and computers, and involve others by declaring your results.
  2. Off (Recovery) Environment:

    • Intentionally create "off" time to fully disconnect from work and rest your mind.
    • Take breaks, go out on weekends, recharge and reflect in sacred places like cafes or study rooms, and declutter your space to create "emptiness."

Practical Examples:

  • Temporary Detachment:
    • Disconnect from the computer over the weekend and reset your routine.
  • Sacred Time & Place:
    • Dedicate 30 minutes to 1 hour in the morning or before bed for thinking and planning.
  • Non-Cancelable Commitments:
    • Invest in advance (money, time, or joining communities) to avoid quitting midway.

Objective:

  • Relying solely on willpower can lead to burnout and inconsistency.
The key to maximizing performance is creating a balance of "intense stress → proper recovery → re-engagement."

Conclusion:

  • Instead of relying on willpower, design an environment where you "have no choice but to act" and ensure proper rest.
This is the ultimate way to unleash "full power."
